How to Evaluate a Game Art Outsourcing Studio (Art Director's Checklist)
Not all outsourcing studios are equal. Use this checklist to separate professional partners from cheap marketplaces — covering portfolio quality, communication process, NDA policy, and pipeline compatibility.
As an art director or outsource manager, choosing the wrong vendor is expensive — not just in money but in schedule and creative momentum. This checklist is designed to help you make faster, safer decisions when evaluating a game art outsourcing studio.
1. Portfolio: Does the Quality Match Your Target Bar?
Look beyond hero shots. Ask for wireframes, LOD breakdowns, and in-engine screenshots. A studio that can only show polished Marmoset renders but can't demonstrate clean topology or proper LOD chains is not production-ready.
- Do assets have proper quad topology with clean edge flow?
- Are normal maps baked cleanly with no obvious errors?
- Do they show LOD0 → LOD3 transitions?
- Can they provide an in-engine screenshot in UE5 or Unity?
- Does the style match your game (stylized vs. realistic)?
2. Pipeline Compatibility
A studio that delivers .obj files and 4K textures when your pipeline requires .fbx with packed ORM textures at 2K will create integration work. Ask upfront:
- What file formats do you deliver? (.fbx, .uasset, .glTF)
- Can you match our texture packing convention?
- Are you familiar with our target engine?
- Do you use Jira, Perforce, Shotgrid, or similar PM tools?
3. Communication and Revision Process
The best vendors treat revision feedback as a collaboration, not a negotiation. Look for structured milestone check-ins (blockout, textured WIP, final) rather than studios that deliver everything at the end and then argue about revisions.
A vendor willing to do a paid test asset is a green flag. It shows confidence in their work and respect for your time.
4. NDA and IP Security
Before sharing any proprietary reference or game details, have a signed NDA and work-for-hire agreement in place. Reputable studios expect this and will have their own template ready. If a studio pushes back on signing an NDA, walk away.
5. References and Shipped Titles
Ask if the studio or its founders have credits on shipped commercial titles. This signals that they've operated inside real production pipelines under real deadlines — a fundamentally different skill than making impressive portfolio pieces in a vacuum.
The Bottom Line
The cheapest quote rarely produces the best outcome. Calculate the true cost: vendor price + your internal art direction time + integration time + potential rework. A premium vendor that delivers clean assets on brief often has a lower true cost than a discount option that requires heavy handholding.
